Beyond Synthetic Intelligence: Why Organizations Must Become Living Systems

There are articles that explain what's happening, and then there are articles that quietly change how you think.
Faisal Hoque's recent Fast Company essay on the transition from Artificial Intelligence to Synthetic Intelligence belongs in the second category. His central argument is compelling: AI is no longer merely generating answers. Increasingly, it demonstrates sustained autonomy, persistent identity, agency, and the ability to initiate actions in the world. These are no longer just tools. They are becoming participants inside our organizations.
I agree with his diagnosis. I also think it points toward an even larger conclusion.
The real transformation isn't happening inside AI. It's happening inside organizations.
We Keep Thinking Like Engineers
Most organizations still imagine themselves as machines.
Machines have parts. Parts have functions. Managers assign work. Processes produce predictable outcomes.
This mechanical worldview served us remarkably well through the industrial age and much of the information age.
Even today's AI discussions often retain the same assumptions.
We ask:
Which tasks should AI perform?
Which decisions should remain human?
Where should approval gates exist?
Who owns the kill switch?
These are important governance questions, but they are still questions about managing machines.
Synthetic Intelligence Changes the Nature of the Organization
Hoque argues that organizations must stop treating advanced AI as tools and start treating them as actors. That is a crucial insight. Once systems possess memory, pursue goals across time, coordinate with other systems, and initiate actions independently, they no longer fit comfortably inside traditional control frameworks.
Yet even the word actor suggests something discrete: a cast of independent performers following a script.
That isn't what I believe we're building.We're building ecosystems.
Consider what already exists inside many organizations today: human employees, specialized AI agents, software services, institutional policies, knowledge repositories, customer feedback loops, organizational culture, and historical memory.
Increasingly, each influences the others continuously. No single participant controls the whole. The organization begins behaving less like a machine and more like a living system.
Living Systems Cannot Be Managed Like Machines
Ecologists understand something engineers sometimes overlook: healthy ecosystems cannot simply be commanded. They must be cultivated.
You don’t control a forest by issuing instructions to individual trees. You influence soil quality, water, light, species diversity, feedback loops, and the conditions under which healthy behavior naturally emerges.
Leadership increasingly looks like that.
Our job is becoming less about directing every decision and more about designing the environment in which humans and intelligent systems make decisions together.
That requires a different mindset:
Not command. Stewardship.
Authority Still Matters—Perhaps More Than Ever
Some readers may hear “ecosystem” and assume I’m arguing for decentralized chaos. Quite the opposite. Healthy ecosystems possess structure: boundaries, roles, relationships, and feedback mechanisms.
Authority has not disappeared. It has become more architectural.
Over the past two years, I've written frequently about authority, governance, and trust in the age of AI.
Synthetic intelligence reinforces those themes.
When AI begins exercising judgment, organizations must become increasingly intentional about where authority resides—not merely who approves, but:
Who defines values?
Who resolves conflicts between competing objectives?
Who owns the memory from which systems learn?
Who remains accountable for outcomes no single participant fully created?
These are no longer technology questions. They're organizational design questions.
Culture Is Becoming Infrastructure
One consequence often overlooked is that culture itself becomes operational. Human employees learn from experience; AI systems learn from context. Both absorb the environment in which they operate.
Policies, incentives, historical decisions, and feedback all matter.
Culture is no longer simply “how we do things around here.” It becomes part of the decision architecture itself.
That should change how leaders think about organizational health.
The Future Belongs to Ecosystem Designers
I suspect we’ll eventually stop talking about “AI strategy”—not because AI becomes less important, but because it becomes inseparable from leadership itself.
The leaders who thrive won’t merely deploy better models. They’ll design healthier ecosystems—places where:
humans know when to lead,
AI knows where its authority begins and ends,
governance evolves alongside capability,
trust grows through transparency,
and learning becomes continuous rather than episodic.
Those organizations won't simply adopt synthetic intelligence.
They'll become more adaptive themselves.
A Final Thought
Faisal Hoque argues that businesses must stop thinking of advanced AI as tools and start recognizing them as actors with genuine organizational consequences. I believe he’s exactly right.
I would simply take one final step.
The deepest challenge of the AI era is not learning how to manage increasingly intelligent systems. It is learning how to lead living systems in which human intelligence and synthetic intelligence continually shape one another.
That is a fundamentally different leadership discipline.
And I believe it has already begun.
